What we are doing in Kensington

Another year has passed, 

I always like to take some time to reflect at this time of the year and think of what we have accomplished. Sometimes when we are busy, we tend to not have enough time to pause and reflect, and sometimes we tend to get so caught up in day to day tasks that a very large chunk of time (such as a year) passes and we realize that we haven’t really accomplished much. 

I have worked for many such English schools in the past, where every year is the same as the last one, and nothing really exciting happens, nothing really improves, everybody does the same things year after year and only the faces of the staff and students change. 

I know that there are many worse situations in life, but as a manager, honestly the above situation terrifies me. I find it hard to stay motivated if nothing improves, or if we aren’t doing anything new, anything exciting. I often say that if we ever become like other English schools I have worked at, I prefer to retire and start doing something else. 

With that in mind, I think this year has been ok but it’s been a really hard year for us to find good new teachers. As you know the borders in Japan have been closed for the past 3 years because of Covid and that has left us with a very small pool of teachers to choose from. We pride ourselves in having the best hiring process in the business but it’s impossible to hire great teachers if they don’t exist. As a result we couldn’t hire as many teachers as we had wanted at the start of the year and we have been somewhat undermanned, which has affected our ability to start new exciting things. 

This year we wanted to start and expand our Test Prep classes and I think we have done that. Most of our adult teachers have been effectively trained to teach Eiken, TOEIC and some of us have been specializing in teaching TOEFL, IELTS and prepping for the University Admission Exam. It’s been a great new service that we are able to offer our students, and we can offer it at the high quality level we require so that has definitely been a really good thing for us this year. We hope to continue getting better at it and expanding the range of classes we offer in the new year as well. 

This year we wanted to grow our adult school sales after two very difficult years in 2020 and 2021. Sadly we were not able to do that, new customers have been few and far between and 2022 has been another difficult year. Jaimie and I have had some long discussions about what we can do to reinvigorate our business. I think 2023 will be a year of some major changes on how we conduct our business and we are really excited about it. What will never change is our dedication to creating and maintaining a creative and ambitious workplace and our dedication to offering our customers high quality lessons. We will also never stop striving to improve, the day we do, I think is the day we should call it quits. 

Personally I never started this business so I can make enough money out of a run-of-the-mill English school. I started this business to be best of class, the best school in Fukuoka for both kids and adults and while I think it’s a fact that we are for sure one of the best schools for both kids and adults, we should never stop improving and growing. This year is ending and we’re already excited about what we can accomplish next year. 

Jaimie and I had never had the chance to work for a good business before starting Kensington. So in terms of internal rules, regulations, how to manage our staff, company structure etc. we had to learn everything ourselves from scratch, the hard way. For any of you out there that want to be starting your own business, I certainly would advise you to definitely work for a well structured company for 2-3 years before you go at it on your own. It’s been our eighth year of operation and finally last year I think we improved on developing a stronger internal structure along with eliminating most of the things our employees were uncertain about. We now know what we are, what we expect and how we like to do business. Once you have decided these things it’s easy to convey to your employees (and your customers) and you eliminate most of the uncertainties that cause miscommunication in a business. 

So that’s my personal reflection for 2022 in Kensington, some highs some lows, most of the lows a result of pretty tough business conditions but that’s life and as long as you work hard, do something that you are passionate about, have your heart in the right place and treat others with kindness and respect, things will probably go well enough.

ケンジントンでのできごと

また一年が過ぎました。
私はいつもこの時期に一年を振り返り、何を成し遂げてきたかを考える時間を取りたいと思っています。
私たちは忙しい時には立ち止まって熟考する時間が十分になかったり、日々のタスクに夢中になり非常に長い時間 (1年など) が経過し、後からそれに気付くことがあります。
そして、実際には多くを達成していないことに気づくのです。

私はこれまで多くの英会話スクールで働いてきましたが、毎年同じような年でした。
エキサイティングなことは何も起こらず、改善も何もされませんでした。
誰もが毎年同じことをしていて、変わるのはスタッフと生徒だけでした。

人生にはもっと悪い状況がたくさんありますが、正直なところ、マネージャーとして上記の状況は私を恐れさせます。
何も改善されず、新しいことやエキサイティングなことをしていない場合、モチベーションを維持するのは難しいと思います。
私は、ケンジントン英会話が昔働いていた他の英会話スクールのようになったら、退職して何か他のことを選ぶ、とよく言います。

それを念頭に置くと、今年は問題なかったかと思います。しかし、新しい良い講師を見つけるのは本当に難しい年でした。
ご存知のように、日本の国境はCovidのために過去3年間閉鎖されており、選択できる講師の数が非常に少なくなりました。
私たちは最高の採用プロセスを持っていることに誇りを持っていますが、優れた講師がいなければ雇うことはできません。
その結果、今年の初めに希望していたほどの数の講師を雇うことができず、人員がやや不足しているため、新しい刺激的なことを始める能力に影響を与えています。

今年はテスト対策クラスを開講し、拡大しようと考えていました。そして、それは達成できたと思います。
大人英会話の講師のほとんどは、英検、TOEICを教えるための効果的なトレーニングを受けており、一部の講師はTOEFL、IELTSの指導、大学入学試験の準備を専門としています。
これは私たちが生徒のみなさんにご提供できる新しい素晴らしいサービスであり、私たちが求める高品質のレベルでご提供できます。これは間違いなく本当に良いことでした。
2023年も引き続き、改善し続け、ご提供するクラスの範囲も拡大したいと考えています。

2020年と2021年のとても困難な時期の後、私たちは大人向け英会話スクールの売上を伸ばしたいと考えていました。
残念ながらそれは達成することができませんでした。新規の生徒はほとんどなく2022年もまた困難な年となりました。
ジェイミーと私は、ビジネスを活性化するために何ができるかについて長い間話し合ってきました。
2023年は私たちのビジネスのやり方が大きく変わる年になると思います。そしてそれを楽しみにしています。
決して変わらなことは、創造的で意欲的な職場を作り維持することへの私たちの献身と、生徒のみなさまに質の高いレッスンをご提供することです。改善への努力も止めることはありません。
もしそれを変えてしまったら、その時はこのビジネスを辞める時です。

私としては、ありふれた英会話スクールで稼ぐために、このビジネスを始めたわけではありません。
私はこのビジネスを、子どもと大人の両方にとって最高のクラス、福岡で最高のスクールにするために始めました。
私たちが確かに子どもと大人の両方にとって最高のスクールの一つであることは事実だと思いますが、改善と成長を止めてはなりません。
今年も終わりに近づいていますが、私たちはすでに、来年成し遂げることについて楽しみにしています。

ジェイミーと私はケンジントン英会話を始めるまで、良いビジネスで働く機会がありませんでした。
そのため、社内の規則・規定、スタッフの管理方法、会社の体制などに関しては、苦労しながらすべてをゼロから学ぶ必要がありました。
自分のビジネスを始めたいと思っている方は、始める前にしっかりと構造化された会社で2、3年は働くことをお勧めします。
8年目の運営ですが、ついに昨年、スタッフが不確かに感じていたほとんどのものなくすとともに、より強力な内部構造を作り上げることで改善できたと思います。
私たちは今、自分たちが何であるか、何を期待しているか、どのようにビジネスをしたいかを理解しています。
経営者はこれらを理解することで、スタッフ (および顧客) に伝えることが簡単にでき、ビジネスの中で誤解を生む不確実性のほとんどを排除できます。

これがケンジントン英会話での2022年の個人的な感想です。
最高なときもあれば最低なときもあり、その最低なときのほとんどは非常に厳しいビジネスの結果ですが、それが人生です。
懸命に働き、情熱を持っていることを行い、心を適切な場所に置き、親切と敬意を持って人と接することができる限り、物事はおそらくうまくいくでしょう。

2022年が素晴らしい年であり、2023年はさらに良い年であることを願っています。
